From Zero to AI Champions: An Organizational AI Strategy & Rollout

AI strategy framework and enablement
AI enablement sessions

Project Information

  • Category: AI Strategy, Governance & Change Leadership
  • Organisation: Viatris Switzerland
  • Project date: 2023 – ongoing

Description

I architected and launched the organisation's first AI strategy in Switzerland — taking roughly 100 employees from "what is generative AI?" to everyday, responsible use. The rollout combined a clear governance framework with a human change program: live demo presentations, recurring enablement formats and an embedded ambassador network. The model proved so effective that it has been independently replicated by 10+ international markets.

Key Achievements

  • AI Strategy & Governance: Defined the affiliate's first AI strategy and roadmap, including guardrails for responsible, privacy-aware use of generative AI in a regulated healthcare environment.
  • The AI Presentation: Designed and delivered a multimedia introduction to AI with live demonstrations — LLM chatbots, text-to-image generation, AI-composed music, deepfakes and computer vision — making the technology tangible (and its risks visible) for a non-technical audience.
  • Enablement Formats: Established monthly AI coffee chats, quarterly lunch-and-learns and a regular newsletter, engaging ~100 employees across all functions.
  • Ambassador Network: Recruited and coached 15 embedded AI ambassadors across departments and established the affiliate as an AI Champion Club — so adoption is carried by the organisation, not by one person.
  • External Thought Leadership: Delivered invited presentations to 340+ healthcare and regulatory professionals (MEGRA, Lindenhof Hospital, SHQR, innovation forums).
  • Scaled Blueprint: The Swiss enablement model was adopted as a blueprint and replicated by 10+ international markets.
